How We Replaced 47 Excel Spreadsheets with One Smart Pricing Engine

The Spreadsheet That Almost Sank a Business

Picture this: a warehouse floor in Jakarta, 6 AM. Packages are stacking up. A team of four is hunched over laptops, cross-referencing Excel spreadsheets just to answer one question, "How much does it cost to ship this 12kg box to Osaka?"

The answer isn't simple. It depends on the actual weight. The volumetric weight. The destination country. Whether there's overweight surcharges. Local trucking fees to the port. Volume tier discounts. And whether the rates changed last Tuesday because a vendor updated their seasonal pricing.

That was the daily reality for one of Indonesia's growing export logistics companies, a business handling hundreds of shipments across multiple countries, running their entire pricing operation on a tangled web of manually maintained spreadsheets.

They weren't just slow. They were bleeding money they didn't even know about.


The Hidden Cost of "Good Enough"

When we first sat down with this client, they didn't come to us saying "We need a pricing engine." They said, "We're growing, but something feels broken."

And it was. Here's what "manual pricing" actually looked like in practice:

The Calculation Maze

Every single shipment required a multi-step calculation:

  1. Weigh the package, record actual weight
  2. Measure dimensions, calculate volumetric weight (length × width × height ÷ divisor)
  3. Compare the two, whichever is greater becomes the chargeable weight
  4. Look up the rate, find the per-kg rate for the destination country
  5. Check for overweight surcharges, some destinations have weight thresholds with penalty pricing
  6. Add local trucking, domestic delivery costs vary by origin and pickup location
  7. Apply volume tiers, high-volume clients get different rates
  8. Check for seasonal adjustments, rates fluctuate based on carrier pricing changes

All of this was done by hand. In Excel. Every. Single. Time.

Where the Money Leaked

The problem with manual calculations isn't just speed, it's accuracy.

  • Undercharging: A misread volumetric weight formula means the client pays less than they should. Multiply that by hundreds of shipments per week, and you've got a serious revenue leak.
  • Overcharging: Charge too much, and clients quietly move to a competitor. No complaints, just silence.
  • Inconsistency: Different staff members would calculate differently. One person rounds up, another rounds down. One uses last month's rates, another uses this month's. There was no single source of truth.
  • Slow turnaround: Clients waiting 30+ minutes for a quote is not a business, it's a bottleneck.

The client was growing despite their process, not because of it. And growth was making the cracks wider.

What We Built: A Dynamic Pricing Engine

We didn't just digitize their spreadsheets. We rethought the entire pricing logic from the ground up.

Country-Specific Rate Management

Instead of a single rate card buried in a spreadsheet tab, we built a destination-based pricing matrix where:

  • Each destination country (or region) has its own rate structure
  • Rates can be updated instantly, no more "which version of the spreadsheet is current?"
  • Historical rate data is preserved, so you can always trace why a price was what it was

Intelligent Weight Comparison

The system automatically:

  • Accepts package dimensions and actual weight
  • Calculates volumetric weight using the correct divisor per carrier
  • Compares actual vs. volumetric weight
  • Applies the higher value as chargeable weight
  • No more manual math. No more human error.

Tiered & Conditional Pricing

Real-world export pricing is never flat. Our engine handles:

  • Volume-based tiers, ship more, pay less per kg
  • Overweight surcharges, automatic penalty pricing when packages exceed weight thresholds
  • Local trucking add-ons, domestic delivery costs calculated and added automatically based on origin
  • Seasonal rate adjustments, rates can be scheduled to change on specific dates, no manual intervention needed

Multi-Vendor Integration, One Click Instead of Five Emails

This client works with multiple logistics vendors, different carriers for different routes and destinations. And before the platform? Every single vendor booking was a manual ordeal.

Here's what the ops team's day used to look like:

  • Email the vendor with shipment details, weight, dimensions, destination, item descriptions
  • Fill out a form on the vendor's own portal (every carrier has a different one)
  • Call to confirm the booking went through
  • WhatsApp the vendor rep to chase updates
  • Export data from the spreadsheet and send it as an attachment when the vendor needs it in their format

Multiply that by five vendors and hundreds of shipments a week. The ops team was spending more time communicating with carriers than actually managing logistics.

We replaced all of that with direct API integration:

  • One-click booking, the ops team hits a button, and the system sends a structured data payload directly to the carrier's API. No emails. No forms. No phone calls.
  • Custom adapters per vendor, because no two carriers structure their data the same way, each vendor gets its own connector that translates the data into exactly the format they expect
  • Dynamically configurable mapping, when a vendor updates their API or a new carrier is onboarded, the system can be reconfigured without rewriting code
  • Vendor-specific constraint handling, weight limits, dimension restrictions, service level rules, all modeled per carrier
  • Automatic tracking sync, shipment status is pulled from the vendor's API in real-time, no manual checking required

The ops team went from juggling emails, forms, calls, and WhatsApp threads across five vendors, to clicking one button.

When that logic lives in someone's head, or worse, in a spreadsheet that twelve people have different versions of, you're not running a business. You're running a lottery.

The companies that scale in export logistics aren't the ones with the most warehouses or the most staff. They're the ones where every shipment is priced correctly, instantly, every time.
